A full developer relations function, without the 18-month rebuild.

Upstream Relay is a practitioner-owned DevRel firm in New York City. We embed senior developer-relations people into enterprise tech companies and Series B+ startups — strategy and execution, from first audit to flagship hackathon.

The record — programs we personally built and ran
250,000+engineers reached through an enterprise InnerSource ecosystem we co-created and lead at a global technology company

First-everhackathon at a national tech conference now drawing 40,000+ attendees — 300 builders, 20 projects shipped
1,000+developers at the largest community-led developer conference in the region, which we lead end to end
5,000+member developer community built and scaled across the Midwest and Canada

// founding cohort

Five founding seats, locked for six months.

Our first five clients aren't customers — they're founding partners in proving what practitioner-led DevRel can do.

What founding clients get

  • Preferential founding terms, locked for six months
  • The same partner-led team and deliverables as every future client — just earlier, and on better terms

What we ask in return

  • A case study when the engagement delivers
  • Your logo on our site
  • A referenceable quote

// who we work with

Two kinds of companies. One home for practitioners.

Developer relations gets cut when it isn't measured, and rebuilt when the pipeline dries up. We meet companies at either point — and give the practitioners displaced by that same cycle a bench to land on, all under one senior standard.

ENTERPRISE

Rebuilding after the cuts

The industry gutted DevRel three years ago and is reinvesting now. Rebuilding in-house means 12–18 months of hiring, ramp, and org design before a single developer notices. We compress that to weeks.

  • A working program in the first quarter, not the first year
  • Executive reporting your leadership can actually evaluate
  • Continuity that survives your next reorg
SERIES B+

Scaling developer adoption

Developers are your buyers, but senior DevRel talent is scarce, expensive to recruit, and slow to ramp — and a junior hire spends your credibility while they learn. Get the seniority fractionally, and only build in-house when revenue demands it.

  • Senior practitioners from day one, no junior learning curve
  • Community pipeline handed to sales in a form they can close
  • A hiring roadmap for when you're ready to bring it in-house
PRACTITIONERS

Join the bench

Upstream Relay runs on senior practitioners — and as clients retain us, we contract developer advocates to execute the work, prioritizing advocates displaced by the industry's restructurings. For every four retained clients, we hire one full-time.

  • Contract execution work on real programs, not content-mill tickets
  • A path to full-time as the client roster grows
  • Founding-era input on how a practitioner-owned firm should run

Six ways to engage, named the way software ships.

Every engagement follows the release lifecycle — RFC (Request for Comments), Beta, GA (Generally Available): start with the plan, ship to execution, stay on long-term support. Each one is scoped on the intro call and quoted in writing before any work starts.

01 · STRATEGY SPRINT

RFC — DevRel Strategy Sprint

fixed scope · 4–6 weeks

A Request for Comments on your entire developer motion — the plan, not the execution. We audit docs, onboarding, developer experience, community channels, and event presence, then deliver a written strategy, a 12-month roadmap, a build-vs-outsource recommendation, and a metrics framework that goes beyond lead-score theater.

You walk away with: a board-ready plan you own, whether or not you retain us.

Scope an RFC sprint →
02 · STRATEGY RETAINER

Beta — Community Strategy

monthly retainer · your team executes

Senior direction for your existing team: community architecture, content calendar, event and sponsorship strategy, ambassador program design. Your people execute; we set the course and review the work.

What you get: a junior team that performs like it has a senior lead, because it does.

Ask about Beta →
03 · FLAGSHIP

GA — Fractional DevRelMOST POPULAR

monthly retainer · 2–3 day/week equivalent

Generally available — the plan, executed. A senior practitioner embedded in your team, with principal oversight on the strategy and execution. Technical content, community programs, developer events, docs feedback loops, and the piece most programs miss: community-built pipeline handed to your sales team packaged so they can close it.

You walk away with: a full DevRel function at a fraction of the cost of building one.

Start with GA →
04 · FULL FUNCTION

Scale — Embedded DevRel Team

custom scope · full-function coverage

A fractional head of DevRel plus execution support: full-function replacement for enterprises reinvesting after cuts, or later-stage startups that need a program running yesterday. Includes quarterly executive reporting built for leadership teams that need DevRel to be measurable.

The result: the org you would have hired, working in week three instead of month twelve.

Talk through Scale →
05 · À LA CARTE

Mainstage — Hackathon & Event Production

per event · standalone or add-on

Full production of hackathons, developer conferences, and innovation summits — challenge design aligned to sponsor goals, volunteer operations, and a post-event conversion playbook so the leads generated actually reach revenue. Built on events that drew 1,000+ developers and put enterprise VPs in the room.

You walk away with: an event developers talk about — and a pipeline your sales team can work.

Plan an event →
06 · LIGHT-TOUCH

Office Hours — Advisory & Workshops

hourly or monthly block

Executive advisory, DevRel hiring support, workshop delivery, and investor/foundation education on developer ecosystems. The right door when you're not ready for a retainer.

Either way, you get senior judgment on demand, without a program commitment.

// how we work

From intro call to shipped program in three moves.

STEP 1 — WEEK 0

Intro call

Thirty minutes with a partner, not an SDR. You describe your developer motion and goals; we tell you honestly whether fractional DevRel fits, which engagement to start with, and what it costs — with a written quote before anything kicks off.

STEP 2 — WEEKS 1–6

RFC sprint or direct start

Most clients begin with the RFC sprint: a fixed-scope audit and roadmap you own regardless of what happens next. Teams with an urgent mandate go straight to a GA retainer; we'll tell you which you are.

STEP 3 — ONGOING

Embedded delivery

Your practitioner joins your channels, ships against the roadmap, and reports monthly on developer-journey metrics and pipeline handed to sales — not vanity numbers. The person in the kickoff is the person doing your work.

// our commitments

Practitioner-owned, and it shows.

Upstream Relay exists because DevRel deserves what design got with the great independent studios: a partner-led firm owned by the people who do the work.

We exist because two things are true at once. Companies gutted DevRel during the downturn and are reinvesting now — but can't afford the rebuild. And the discipline's best practitioners were displaced by those same restructurings. Upstream Relay connects the two.

01 / OWNERSHIP

Partner-led, practitioner-owned

Every engagement is run by someone who has held the role — not account-managed it from a distance.

02 / HIRING

One hire per four clients

For every four retained clients, we hire a full-time practitioner — prioritizing advocates displaced by industry restructurings.

03 / COST

Straight answers on cost

You hear a number on the first call and see it in writing before work starts. It never changes without your sign-off.

04 / COMMUNITY

Revenue reinvested

A fixed percentage of revenue sponsors community-run, vendor-neutral developer events every year.

05 / METRICS

No vanity numbers

Reporting is built around the developer journey and the quality of pipeline handed to sales — not MQL scores.

06 / EXIT-FRIENDLY

We build your in-house team

When you're ready to hire internally, we design the org, write the roles, and hand over the program. Success is you outgrowing us.

// faq

Questions buyers actually ask.

Straight answers, so the intro call can go straight to your situation.

What does fractional DevRel cost?

Every engagement is scoped to your goals, team, and timeline on the first call, and you get a written quote before any work starts. Retainers are sized so a senior fractional program costs meaningfully less than building the equivalent function in-house — and the number never changes without your written sign-off.

How fast can an engagement start?

Strategy sprints typically kick off within two weeks of a signed scope. Embedded retainers start as soon as the kickoff practitioner is matched — usually two to four weeks.

Does this replace hiring an in-house team?

For a while, deliberately. When you're ready to hire internally, we design the org, write the roles, and hand over the program. Success is you outgrowing us — it's commitment 06.

Who actually does the work?

The person in your kickoff is the person doing your work — a senior practitioner who has held the role in-house, with principal oversight on every engagement. No handoff to a junior bench after the contract is signed. Nobody sells you seniority and delivers juniority.

Can you work with enterprise procurement?

Yes. We contract through an established LLC, support MSAs and security review, and can invoice on your procurement cycle. Bring your legal team; we've met them before.

What's the minimum commitment?

RFC is a one-time 4–6 week engagement. Beta carries a 3-month minimum. GA carries a 6-month minimum. Office Hours runs month to month. Mainstage is priced per event.

We're not ready for a retainer. Where do we start?

Two doors: the RFC Strategy Sprint (a fixed-scope audit and roadmap) or Office Hours advisory. Both are built to earn the retainer, not assume it.

Can you run just our event?

Yes. Mainstage is available à la carte — full production, with sponsor-aligned challenge design and a post-event conversion playbook.
